A neighbourhood two-wheeler service bay, a multi-brand car workshop off the highway, or a fleet garage that opens before dawn: the mechanic opens a paper job-card, the parts boy walks to the rack with a verbal "issue two oil filters," and the owner discovers at month-end that labour was billed but half the parts never hit a tax invoice. Vehicle history lives in a WhatsApp chat. Estimates never become invoices. Margin dies between the bay and the billing desk.
This playbook is about **workshop job-card billing** — one document that ties labour, parts, GST lines, and the customer vehicle together from estimate to tax invoice. It is **not** about textile stitching job-work (fabric in / stitched out), not about restaurant KOT/table tokens, and not about kirana consignment stock. If your garage still runs labour notebooks, parts issue slips, and GST invoices as three separate worlds, you are leaking parts margin and inviting GST hygiene problems.
Disclosure: We work with Caddayn on retail and workshop-adjacent billing workflows for Indian SMBs. Confirm GST treatment of parts (HSN goods) vs labour/service (SAC), works contracts if any, and place-of-supply rules with your CA for your state and business type.
## What a workshop job-card really means at an Indian service centre
In garage language:
- **Job-card / RO (repair order)** — the master ticket for one vehicle visit: complaint, estimate, approved scope, labour lines, parts issued, status, and final bill link
- **Labour / service lines** — hours or package rates (periodic service, clutch overhaul, AC gas) usually under SAC for services
- **Parts issue** — spares drawn from stock (filters, pads, oil, bulbs) that must reduce inventory and appear on the customer invoice with HSN where required
- **Vehicle history** — registration number, VIN/chassis if used, make/model/km, prior jobs, warranties, and repeat complaints
- **Estimate → approval → tax invoice** — customer-agreed scope before work; final GST tax invoice after job close (not a cash memo that forgets parts)
Related but different: textile job-work cards, restaurant KOTs, delivery challans for goods movement, and ordinary retail counter sales without a vehicle context.
Hardware and parts-adjacent counters often share the same inventory discipline garages need: https://www.caddayn.com/products/hardwarestore/ and retail POS context: https://www.caddayn.com/products/retail/ . ## Why garages still lose parts margin on loose job cards
1. **Parts issued without a job-card link.** Rack qty drops; invoice never lists the filter. Owner pays the supplier; customer never paid.
2. **Labour billed, parts "forgotten" until the customer has left.** Follow-up WhatsApp fights; goodwill discounts erase margin.
3. **HSN vs SAC mixed on one line.** Mechanic packages "service + oil" as one vague description; GSTR export becomes a CA cleanup project.
4. **Estimates that never convert.** Verbal "around ₹4,500" becomes a different final bill; no audit trail of what was approved.
5. **No vehicle history.** Same car returns for the same noise; nobody sees the prior parts replaced or warranty window.
6. **Workshop and counter stock are two lists.** Bike accessories sold at the front counter and bay issues from the same rack double-sell or go negative.
7. **Technician productivity invisible.** You know who is busy; you do not know which job-cards are open, awaiting parts, or ready for invoice.
8. **Cash memo culture on B2C jobs.** Fine until a fleet customer or GST-registered owner asks for a proper tax invoice with parts break-up.
GST-ready invoice discipline still matters — https://www.caddayn.com/blogs/best-gst-billing-software-india/ and https://www.caddayn.com/blogs/free-vs-paid-gst-billing-software/ — but **a clean tax invoice that omits issued parts is still a broken workshop ledger**.
## Week-one control framework
### 1) One job-card ID owns labour + parts + vehicle
Model every visit as:
- `job_card_id` — unique, printed on bay sticker / WhatsApp update
- Vehicle: reg. no. (primary), make/model, odometer, customer party
- Status: estimated → approved → in-progress → waiting-parts → ready → invoiced → delivered
- Lines: labour (SAC/service) and parts (HSN/goods) as **separate line types** on the same card
Do **not** open a labour notebook and a separate parts chit that never meet. The invoice must be generated **from the job-card**, not retyped from memory.
### 2) Parts issue is a stock movement, not a sticky note
Rules that survive Saturday rush:
- Parts boy scans or selects SKU against `job_card_id` before the part leaves the rack
- Qty reserved/issued reduces available stock immediately (or on issue confirm — pick one rule and stick to it)
- Returned unused parts reverse against the same job-card before invoice
- Customer invoice pulls issued parts automatically; cashier cannot "forget" them without a supervisor void + reason
Barcode discipline on filters, pads, and fast-moving SKUs pays for itself: https://www.caddayn.com/blogs/barcode-billing-software/ . The control is **issue-to-job-card**, not only the scan.
### 3) Estimate → approval is a document, not a handshake
Before major work:
- Print or share estimate with labour + parts (or "parts approx" bands if diagnosis is open)
- Capture customer approval (signature / WhatsApp yes / OTP — whatever you can enforce)
- Scope changes (extra pads, unexpected sensor) create an **amendment** on the same job-card, not a side deal
This is the workshop cousin of quotation-to-invoice discipline in trade — same idea, vehicle-shaped.
### 4) Split GST lines correctly: parts HSN vs labour SAC
On the tax invoice:
- Parts lines carry HSN and goods GST treatment as your item master defines
- Labour/service lines carry SAC and service rates as applicable
- Packages (e.g. "periodic service") should still explode to underlying parts + labour for stock and tax clarity — or be configured deliberately with CA sign-off
Place-of-supply and interstate fleet customers need the same care as any B2B-ish retail invoice. Kerala and multi-state shops: https://www.caddayn.com/blogs/gst-billing-software-for-kerala-shops-a-practical-buyers-guide/ .
### 5) Vehicle history is a searchable ledger, not a drawer of cards
For every reg. no. you should answer in under a minute:
- Last three jobs (date, km, labour, parts)
- Open warranties / free service packages remaining
- Repeat complaint flags
- Outstanding estimates or unpaid invoices
Cloud multi-bay or multi-branch garages need the same job-card visible at billing desk and bay supervisor phone: https://www.caddayn.com/blogs/cloud-billing-software-for-retail-india/ .
## A one-week pilot you can run without boiling the ocean
**Day 1–2 — Master data.** SKU list for top 100 parts with HSN and reorder level; labour package list with SAC; technicians as users with issue/invoice permissions.
**Day 3 — Job-card only.** Every vehicle gets a job-card ID before any spanner turns. Ban verbal-only parts issue for one week.
**Day 4 — Issue discipline.** Parts leave rack only against job-card. Spot-check 10 cards: issued qty vs invoice qty must match.
**Day 5 — Estimate discipline.** Any job above your threshold (e.g. ₹3,000) needs written estimate + approval note on the card.
**Day 6 — GST line audit.** Export the day's invoices; CA or senior checks parts vs labour lines are not mashed into one mystery description.
**Day 7 — Vehicle history review.** Pick 20 reg. numbers; confirm prior jobs are visible. Fix gaps.
Retail-shaped inventory and billing still underpin most independent garages that also sell accessories at a counter — https://www.caddayn.com/products/retail/ again — and supermarket-style multi-counter lessons help when you add a front accessories till: https://www.caddayn.com/products/supermarket/ .
## What to ask any billing vendor (including us)
1. Can one job-card hold mixed labour (SAC) and parts (HSN) lines and invoice from that card?
2. Does parts issue reduce stock against the job-card before invoice?
3. Can we block "ready/delivered" until issued parts are billed or returned?
4. Is vehicle history keyed by registration number across branches?
5. Can estimates amend without losing the approval trail?
6. Do we get day-end reports: open jobs, parts issued not billed, technician WIP?

## Closing
Indian garages do not lose money only on cheap labour rates. They lose it when **parts leave the rack without a job-card**, when **estimates never become tax invoices**, and when **HSN and SAC are mashed into one vague line**. Fix the job-card as the single source of truth for vehicle, labour, parts, and GST — then the bay, the rack, and the billing desk finally tell the same story.
